Could be the seals on your clutch master cylinder are on the way out. The seals
contract in the extreme cold and cause the mushy pedal and when the van warms up
it's not so bad. I've seen this twice in the last 18 months --- because I was
stupid enough to put a 'known good' clutch master cylinder in the first time.
Spring for a new one.
