I have used JB Weld as Frank stated below, after cleaning the surface pitting thoroughly on heads, case and cylinder barrels using a wire brush and then acetone to clean. I used a flat plate to sand and restore a smooth surface once the JB-Weld had cured. Certainly better than it was. However, I used the sealant that came in the gasket set- not sure why you would not want to. Is the sealant in the gasket set inferior? What gives?

Also, according to Boston Bob, if you do not disturb the cylinder barrels, then replacing the inner o-rings is not necessary. Although difficult NOT to disturb them a little, anyone have a failure in this area (nearest the crankshaft) after a job like this?

I have done this numerous times and it works ! My personal '87 Westy was done six years ago and still no leaks. The pitting cannot be too extensive. You will be the only one who can be the judge of that unless you send me your heads or take them to someone who has experience with this procedure. You MUST clean the head and inside the pits REALLY well. Use a hard bristle brush and lacquer thinner or acetone. Let the JB Weld cure properly then sand the head level. Then use a high quality silicon head gasket sealant like Permatex Ultra Copper or Loctite brand. DO NOT USE THE SEALANT THAT COMES WITH THE HEAD GASKET SET ! Don't forget to remove the cylinder barrels and replace the bottom and top 0-rings.
