Frank, very likely the pinout is different. The cross-referenced parts aren't always as good as the original in a particular application, but normally should work at least somewhat -- but the pins may very well be located differently (if it's a regular transistor they'd be Emitter, Collector, Base) -- Could be ECB, BCE, EBC etc. If so you have to do some careful and fancy work with pliers to cross the new ones over so they match the old, or to get two of them right and run a short wire for the third...
