I think the problem with a V8 is that it is just to big to fit in the compartment. I like to keep them original. I have a 1.9 manual and a 2.1 auto from Boston Bob. The 2.1 is very strong and if you want to go faster you probably shouldn't be in a Vanagon. As for replacing the heads or changing the engine, if you have the money get a rebult engine and then you can count on the engine for a long time. If you are just driving the thing locally then you might consider a used engine or fixing the heads. I often drive 2-3 hours away and don't want to be stuck for hours so I changed mine with new rebuilts.
