The inflatable lumbar supports in Ford pickup truck seats fit beneath
the upholstery and work very well.  I have seen them installed in
other non-Ford seats, but not (yet) in Vanagon seats.  There are a lot
of them in salvage yards and parts are readily available from Ford
dealers.
