No I haven't done the swap, but I do own a Subaru. It's a 2.2 litre w/automatic. The car weighs 3,000 lb and gets ~22mpg with a combo of town and hwy driving. It seems that the engine would get considerably less in a Vanagon. As for the torque question: the 2.2 gets 145 lb-ft @ 4000 rpm. I don't know what the VW has.
